CONTEXT
The Office Cantonal des Systèmes d’Information et Numérique (OCSIN) sought to strengthen the resilience of its Linux environment and improve GitLab compliance with security requirements. The main objective was to migrate GitLab to a high-availability environment while professionalizing operating and backup procedures.
intervention
Numendo was mandated to lead the entire GitLab environment migration project and structure technical operations around this service. The intervention was organized around five main pillars:
• Analysis: Conducting a full audit of the existing environment, mapping dependencies, and validating business and technical requirements.
• Automation: Developing automation scripts via Ansible and AWX, and formalizing reusable procedures for operations and backups.
• Coordination: Working closely with architects, networking, and operations teams to validate technical choices and anticipate integration.
• Execution: Steering the migration across non-production and production environments, managing incidents, and prioritizing emergencies.
• Knowledge Transfer: Documenting procedures and delivering skill transfers to internal teams.

The project, which had been stalled for several months, was successfully unblocked. GitLab was migrated to a high-availability environment, critical procedures were automated and documented, and internal teams were fully trained on the new processes.
