Banking: database platform migration and modernization

The Infrastructure department of a major private investment bank is structured into four specialized teams, each responsible for specific services such as database management. Each team manages multiple projects, including platform migrations and upgrades of existing Oracle environments.

The primary goals center around security and system obsolescence, addressing risks related to end-of-support timelines. The department provides the core infrastructure for all applications and services across the private bank.

Numendo delivered an end-to-end service vision, collaborating directly with Product Owners providing technical expertise. The intervention connected infrastructure teams, internal users, and various project streams.

Key responsibilities included:
• Coordination: Participating in daily meetings and project alignment sessions.
• Jira Management: Creating and tracking tasks within Jira to centralize team outputs.
• Reporting: Developing tracking dashboards and cross-functional reporting tools.
• Project Structuring: Structuring and scheduling projects in a complex technical environment.
• Stakeholder Synchronization: Coordinating across the four teams, business lines, architects, developers, OPS, and external partners.

While technical decisions remained with internal specialists, Numendo exercised high autonomy in organizing and structuring workflows across Build, Run, and Innovation (such as implementing Snowflake for modern database management).

Through Numendo’s intervention, projects were structured in a department that previously lacked dedicated project management capabilities. Information across all four teams was centralized in Jira, presenting projects in a unified, consistent manner.

Amid security system overhauls, external partner interactions, and organizational change resistance, Numendo delivered proactive, structured tracking that successfully navigated a complex environment.
